物美做“美淘”、盒马奥莱营收同比增长55

今年年中,中国连锁经营协会发布的《2021年中国超市Top100》中,折扣店好特卖HotMaxx

回归零售本质,零售业真刀真枪拼刺刀的时刻到了。

基于奥乐齐ALDL的硬折扣模式,需要消费者持续买账,并产生了足够的规模才能产生效益,而对于刚刚做了一年折扣店,店面数还非常有限的盒马和家家悦来说,它们想真正跑通下沉市场的折扣店模式,路可能还很远。

今年年中,中国连锁经营协会发布的《2021年中国超市Top100》中,折扣店好特卖HotMaxx,以17亿的年营收和401家门店的规模,首次上榜,位居63位,其中,销售增长率618.2%,门店增长264.5%,增长最快。

不知道是不是好特卖给了信心,近日,物美超市也开了一家“美淘”折扣店,主卖物美大卖场的换季商品,和销售完不会再上货的汰换商品,临期商品占比30%。

同一时期,盒马奥莱销售额同比增长555%,从软折扣模式变成硬折扣模式,盒马总裁侯毅也公开了经营数据,迭代后的上海“盒马奥莱”,400平方米的门店,毛利率15%,日销售额15万。

一个是巨头超市开始做软折扣,一个是新零售企业从软折扣向硬折扣转型,一时间,折扣店成为超市的新风尚。今年6月,胖东来在商场里做了一个折扣店的快闪店;10月下旬,冠超市宣布推出折扣店“冠派克”,首店将来在福州开出。

而家家悦、华冠、盒马则在2021年下半年就入局了折扣店,其中,盒马的盒马奥莱、家家悦的家家悦折扣店已实现了规模化,各自开出超40家、5家门店。

经济大环境不佳,“低价”成了消费者关注的重点,这些头部超市可谓是踩着消费者痛点在开折扣店。那么,折扣店到底是一个什么生意?它的经营逻辑又是什么?哪个连锁商超最有可能做成这门生意?

1 物美捡起了盒马不要的“软折扣模式”

和很多商业业态一样,折扣店也是舶来品,折扣店这种业态往往诞生于经济低迷时期。在《折扣店鼻祖都变了,好特卖们还有戏吗?》 中,新消费智库曾盘点过国外折扣巨头奥乐齐ALDL、堂吉诃德、业务超市,前者诞生于德国二战后百废俱兴时,后两者则诞生于上世纪90年代日本房地产泡沫破裂时,它们似乎都有着超越经济周期的增长能力。

折扣店的直接表现之一是低价,然而在折扣业态中,实现低价的方式也是不同的,其中主要分为软折扣和硬折扣。软折扣是通过尾货、临期食品等实现低价,如堂吉诃德;而硬折扣是指通过精简SKU和运营成本,用足够大的采购量,获得比大卖场还要低的采购价,从而实现规模效益,典型代表如奥乐齐ALDL,业务超市也可归为此类,只不过业务超市主要靠的不是采购,而是集种植、养殖、加工等一体的母公司神户物产的产业链。

其实国内出现第一家硬折扣超市是2003出现的西班牙零售商迪亚天天,只不过2018年就被苏宁收购了,那时迪亚天天在上海主城区还有超300家门店。有分析认为,这些外资零售企业的折扣店,受制于国内供应链和商品结构等因素,因此“水土不服”。

如今,盒马的生鲜奥莱,标榜自己为“生鲜界的奥特莱斯”。无独有偶,2017年,家乐福在成都就开了一家店中店模式的折扣店,名字就叫“奥特莱斯折扣店”,面积在800平方米左右,折扣为3-7折,店内有3000多个单品,专门售卖周转不良的库存商品、下架商品、换季商品,以及包装破损的商品,类别有家电、日用百货、洗护日化、纺织服装等,只不过第二年就暂停营业了。

历史总是惊人的相似。家乐福5年前做的这个折扣店,倒是和最近物美超市做的“美淘”很像,似乎都是为清库存而生。“美淘”虽然不是店中店,但就开在物美大卖场的出口通道,处处也有物美多点的影子,也主要卖一些周转不良的商品和临期食品,类别有日杂百货、粮油米面以及少数冻品,没有生鲜商品。只不过“美淘”的门店面积比较克制,只有80平方米。

其实对于大卖场来说,东西卖不掉、有库存很正常。传统的做法是,用低价促销,或者按合同约定退给供货商,要么就自行报损处理。而专门为这些库存商品租个门面,雇上人工,只能说物美可能也是想要试水折扣店业态。新消费智库向物美集团确认,物美集团相关负责人表示,该业态目前只是在试水,目前还没有拓展计划。

临期食品的生意,在业内被认为是一个“下水道”的生意,它存活的根基就是低价高质,可货源不稳定是一个很大的问题,因此,业内做临期食品生意的小老板们已经倒下一批了。

那么,当连锁商超入局,把临期食品换成更耐用的消费品就能改变现状了吗?

个人认为,像物美的“美淘”和家乐福的“奥特莱斯折扣店”,这种把库存商品集中在一个门店卖,其实并没有改变本质,本身卖得不好的商品,换个地方,就能卖得好了吗?它很难成为一个独立的业态。低价只是折扣店的表象,对折扣店来说,选品能力和周转效率才是核心。

那为什么同样是软折扣模式,最初也是为了清库存、承接盒马鲜生门店的临期商品的盒马生鲜奥莱,反而能活下来,而且一年就开了40多家店呢?

首先,盒马的生鲜奥莱主要做的是临期的生鲜商品,生鲜类产品足够高频刚需,动辄半价,这就使得周转效率较高。武汉某生鲜奥莱门店的大众点评上,顾客评价生鲜奥莱“货架被一扫而空是常态,想抢货就得一大早来”。而且盒马的生鲜奥莱开店的策略是,在已开设盒马鲜生的城市里,按照每5到6家盒马鲜生店配置一个奥莱店。这就使得,盒马生鲜奥莱有着较为稳定的货源。

其次,盒马的生鲜奥莱一般都是独立选址,远离城市中心,开在住宅区密集的地方。因此,生鲜奥莱的目标客群多为社区客群,和盒马鲜生的商圈客群并不相同。即便有相同客群,顺便在家附近买个菜,和专门驱车去繁华商圈的盒马鲜生购物,顾客的期待可能也不相同。

2 长得像“硬折扣”,就可以了吗?

我们前面提到的,以奥乐齐ALDL为代表的硬折扣模式,成功的关键在于精简SKU和缩减运营成本。

我们来对照已经规模化的盒马奥莱和家家悦折扣超市一一来看。

先交代下背景,最初为了清库存的盒马生鲜奥莱如今已在慢慢迭代为“盒马奥莱”,它从临期商品打折的模式,变成了通过增加自有品牌商品,售卖高性价比商品的硬折扣店,以下讨论的也都是升级了的盒马奥莱。另外,家家悦折扣超市的品类有生鲜、海鲜、预制菜熟食、还有其他日化用品等。也就是说,盒马奥莱和家家悦折扣超市都在做生鲜这个高频刚需的品类。而硬折扣店的典型代表奥乐齐ALDL也做了生鲜。

先看价格,侯毅称盒马奥莱的价格比普通超市便宜一半,而家家悦折扣超市比家家悦普通超市价格低10%-15%。

再看SKU,400平米的盒马奥莱的SKU大概为1000个;6000平方米的家家悦折扣超市有5000个商品。和动辄几万SKU的普通超市相比,确实是精简了。

接着是运营成本,据了解,最新开的“盒马奥莱”长江西路店,简单装修,仅提供到店购买方式,没有线上到家业务;而家家悦折扣超市也是采用简易包装、仓储式陈列的方式。

最后看自有品牌布局上,盒马奥莱称要大力发展自有品牌,家家悦折扣超市也在预制菜、熟食等方面推出了自有品牌。

看起来,盒马奥莱和家家悦折扣超市都是不折不扣的硬折扣模式。可是我们的目的不是讨论模式,而是看这种模式是否挣钱。

开头披露的盒马奥莱上海店,400平店,日销售额15万,毛利率15%;我还找到了家家悦折扣超市的一个视频号账号披露的数据,寿光万达店日均百万营收额,据了解,其门店面积为6000平。

而胖东来做的折扣店“批发市集”,直接标注进货价和售价,主卖应季鲜果和冰淇淋批发,也是主打产地集采。“批发市集”是一个开在商场里的快闪店,据了解,400平方米的门店一天销售额大概为十几万元,如果以3%-10%的毛利率核算,“批发集市”基本上不赚钱。

为什么前面说这些连锁商超做的硬折扣店只是“长得像”吗?因为精简SKU也是表象。

拿ALDI和沃尔玛进行对比,ALDI的单品采购量为5000万欧元,是沃尔玛的33倍。同时,ALDI的每份合同金额不少于50万欧元,期限一般为10年。如此优惠的条件使得折扣店能够拿到大卖场无法想象的采购价格。

那么基于ALDI的模式,消费者持续买账,并且产生了足够的规模才能产生效益,而对于刚刚做了一年折扣店,店面数还非常有限的盒马和家家悦来说,他们想真正跑通下沉市场的折扣店模式,路可能还很远。

3 小结

其实,折腾折扣店的这两家超市企业都很焦虑。巧的是,除了向下开“折扣店”,它们都还在向上开“会员店”。

盒马要自负盈亏,盒马邻里接连撤城,保持运营的仅有上海,时间不多了,多折腾、多尝试是必经之路;而在《2021年中国超市Top100》中排名第7的家家悦,去年净利润亏损约2.93亿元,是2011年公布财务数据以来的首次亏损,而且去年一年就关了43家店。

在折腾中创新,在折腾中谋生路,不管怎么说,在零售业发生结构性变化的当下,多尝试各种业态才能找到出路。

侯毅最近也表达了自己的思考:“中国零售业(包括电商),数字化、互联网流量和30分钟物流,已经成为基础设施,具备这些能力很难成为核心竞争力,而商业的本质是商品,满足‘喜新厌旧’的商品创新力和基于供应链再造的价格竞争力,才是中国零售的未来。”
