Keep「合并」乐刻,才是最终归宿

走进乐刻,打开Keep,会是一件自然的事情。

首次IPO申请苦等半年失效后,冲击「运动科技第一股」的Keep再次在港交所递交招股书,其面临的局面是用户增速放缓,盈利遥遥无期,线下扩展受挫。

2022年第一季度,Keep实现收入4.17亿元,净亏损2.52亿元,而2021年同期净亏损35.68亿元,即便亏损已经收窄,但可能会是Keep的常态。Keep在招股书中表示继续投资于用户增长,「预计在不久的将来将继续产生亏损净额及经营现金流出净额」。

为Keep贡献营收最大的是运动消费产品,而线下场景诸如运营自营和合作健身房门店,依然是Keep未来最大的增长点。但难点在于,线下场景并非一日之功,疫情之后,Keepland的线下门店急剧收缩,只剩下北京一城。

与之相映成趣的是,互联网健身行业的兄弟公司乐刻运动,仍在线下激进扩张,相比2021年新开220家门店的速度,乐刻在2022年的计划原本是新增1000家门店,但因为疫情,这一数字不得不减少到了400家。

更重要的是,乐刻创始人韩伟对媒体透露,即便整个行业受到疫情影响,乐刻在2022年上半年依然保持了盈利。

亏损的Keep和盈利的乐刻,这两位互联网健身行业的兄弟,越来越深入对方的腹地,乐刻在线下的长处,正是Keep多元化发展之路的软肋;而起家于线下的乐刻,也觊觎Keep的线上资源。

大胆的提出设想,破解Keep商业化困局的解药,或将是与乐刻运动合并。

Keep之困

Keep与乐刻都起步于2015年左右,如今乐刻在全国门店已经超过1000家,线下门店数量占优,而Keep的优势就在于线上,其4108万的平均月活用户在互联网健身领域无人能比。

从Keep招股中看,占据Keep营收半壁江山的是自有品牌产品(消费品),其次是会员及线上付费内容、广告及其他服务。

2022年第一季度,自有品牌产品(消费品)实现营收2.13亿元,占总营收的51%;会员订及线上付费内容实现营收1.61亿元,占比38.6%;广告和其他服务实现营收4330万元,占比10.4%。

但当下,三条业务线都面临着各自的挑战。首先是自有品牌产品被其他品牌环伺,Keep的自有品牌不具备核心科技,都是代工产品,可替代性极强,与其他品牌的同类产品相比,性价比较低。

一位接近Keep的人士告诉「蓝洞商业」,与头部智能硬件厂商相比,Keep的智能健身设备(包括Keep智能单车 、Keep手环 、跑步机和智能秤)的差异化在于,实现了与健身内容的打通,购买Keep智能健身设备的用户可以将装备与平台上的健身内容联通。

而会员和付费业务也在被其他平台分食,尤其是刘畊宏的火爆带来的流量,证明Keep的明星效应并不明显。《抖音运动健身报告》显示,2021年,抖音运动健身视频数量同比增长134%,健身类主播涨粉同比增加208%。

在上述人士看来,Keep的目标是鼓励平台实际参与并完成锻炼,而不是随意浏览健身视频。

但问题在于,特别是流量大的运动博主,被邀请到Keep上后,对平台原有的教练视频形成了一种分流。但在此基础上,Keep还无法做到让其发布内容具备独家性和高流量场地。

比如知名运动健身博主「周六野Zoey」,同样一条「五分钟在家瘦腰运动」视频,在Keep上播放量只有65.9万,而在B站上播放量是4232.7万。

Keep的线上盈利模式在既有的市场里,已经很难显现更多增量,会员增长已经到了瓶颈期。毕竟在运动科技赛道上,Keep已经做到了「头把交椅」,坡路走到顶端,Keep更多的增长空间存在于线下。

在Keep的招股书里提到,Keep将加大对线下场景的投入,推出「优选健身馆」计划,即在原有的Keepland自营门店之外,与传统健身房合作,为后者提供升级改造服务,Keep提供教练和团课运营。

但这已经是Keep第二次布局线下,此前的成绩并不理想。2018年,Keep全面升级战略,线下场景Keepland诞生,但线上的流量,无法简单复制到线下,相继在多个城市推出自营店后,目前Keepland收缩后只剩下北京这一个城市的门店。

在Keep计划中,2022年的自营和合作的门店目标是100家,截至9月已开设86家门店,覆盖北京六大城区;反观乐刻运动,其新店已经遍布全国,仅在2022年8-9月份,11座城市新增了35家乐刻门店,计划一年新增400家门店。

乐刻的渴望

Keep与乐刻有着相同的生命基因,都是区别于传统健身房的「短平快」模式,让健身不再受制于高额的年卡费,教练也不再有销售压力。

乐刻创始人兼CEO韩伟曾提出构建健身行业「人、货、场」的「运动新生态」,「人」可以理解为用户,课程、服务、SOP理解为「货」,线下门店理解为「场」,这个商业模式就形成了闭环。「乐刻运动要成为行业的开放平台,做健身行业的Airbnb或者Uber。」

几乎与Keep同时期诞生在「互联网+健身」的风潮当中,乐刻与Keep走出了相反方向,早于Keep三年主攻线下,建立「小型健身房」概念。

Keep走向线下的初心,是让Keepland成为「城市的基础设施」;而与Keep同为新式健身企业的乐刻却想要成为「身边的健身便利店」。彼时的健身行业还处于面积在1500-3000平米大小,选址在大型社区或人流量大的商圈内的状态。

乐刻首先做的,是避开传统健身房「大而全」的风格,选择「小而高效」的规模。乐刻看透了一个问题,即便是再大的健身房,实际获客半径也只有1~1.5公里左右。消费者不会选择距离太远的健身房,这会让本就难以坚持的健身多了一道阻碍。

几年下来的运营数据也证实了这一点:乐刻各门店的会员,80%都居住或工作在一公里以内的区域。

而这样做大大减小了线下健身房一个多年突出的问题:租金成本过高。乐刻联合创始人兼联席CEO夏东曾在公开场合透露:「如果把3000平米的健身房改成300平米,我们的成本至少能降80%。」

靠着低于传统健身房的投入,乐刻很快从2015年到2018年的时间里做到了全国自营门店300多家,入驻8个城市。对比当时美国健身连锁品牌Planet Fitness,全球也仅有100家左右的直营门店的情况,乐刻可以说取得了线下开局的阶段性胜利。

「中国的小型健身房实际上是乐刻来重新定义的。」夏东曾说。2018年6月,乐刻开始了「合伙人」模式,即加盟商。这一套方案被证明行之有效,目前乐刻已经在全国23个城市开出超过1000家门店。而2018年的Keep刚刚推出Keepland,迈出线下场景的第一步。

其次,也是乐刻的绝对优势,即在开启加盟模式后,迅速让健身房成为如同楼下便利店一般的存在。那时的Keepland还在自营的模式中摸索前行,直到3年后才意识到这类「互联网+健身」的优势该是规模效应。

高覆盖率则带来高客流量,选择线下健身场景的健身爱好者,「方便」是第一原则。从这一点上看,乐刻有第一时间获客的绝对优势,这也是Keepland与更多传统健身房合作的目的:减少租金成本、扩充更多线下版图。

但2022年受疫情影响,乐刻的开店速度也受到拖累,原本计划再开1000家门店,但这个目标缩减到了400家,因此加码线上成为乐刻如今急切寻找的答案之一,利用线上流量为线下门店引流成为乐刻的当务之急。

线上,是Keep的优势所在。Keep的流量,正是乐刻所渴望的。

2022年9月,乐刻运动App的5.0版本发布,新增了线上「跟我练」训练计划等多种健身体验,号称线上线下健康数据全面打通,不少健身爱好者表示:「乐刻运动App跟Keep越来越像了。」

殊途同归?

「Keep上真正有消费力的重度用户,到一定程度后就会迈入健身房中训练,因为Keep能传达的终究只属于入门级别的锻炼。」一位有三年健身经历的爱好者告诉「蓝洞商业」。

而一位来自Keepland的教练认为,Keep目前走向线下的大方向是与传统健身房实现合作共赢,Keep自有教练会在自营店和合作店交替教课。

在Keep看来,线上训练和Keepland训练不是完全割裂的两个需求,满足的也不是完全不同的人群和市场,可以理解为在家吃饭和外出餐厅用餐,这两种需求互不冲突。

在Keep招股书的营收里,线下服务被归于「广告和其他服务」这一项当中。相比于2019年开始先后被放弃的海外、户外、跑步等业务,Keepland对于Keep来说有着重要的战略意义,它代表着Keep打造线上线下健身生态的目标。毕竟对于真正的健身爱好者来说,实现场景永远在线下。

此外,Keep线上的推出的各类活动也吸引了不少用户的参与。例如「城市漫游剧情跑」,是分别在北京、郑州、上海和武汉等八大城市上线了不同主题的跑步活动。

以北京为例,即「红墙京韵」,用户参与报名后,需要在规定期限内完成跑步里程,可以边跑步边听北京历史解说,如果另付39元报名费,挑战后,会有相应的实物礼品赠送。相似的活动还有联名电视剧《甄嬛传》的剧情跑,守护非遗之苏绣线上跑,《海绵宝宝》生日跑等。

Keep利用这些数据、积分、赠送虚拟和实物徽章,来提升用户粘度和忠诚度。对品牌形象的树立,Keep是成功的。

但这些手段属于用户被动参与,事实上在Keep的「社区」模块中,用户主动参与的「精选」内容已经失去时效性,多数为7、8月份的分享,且内容多以女性拍照为主。这种线上用户社区内容的匮乏是致命的,交互性缺乏,叠加其他平台内容和线下场景的吸引,Keep很容易沦为记录运动数据的一款工具。

乐刻虽然主攻线下,但近些年线上的交互性靠着线下课程和活动的带动也在不断提升。

据「蓝洞商业」观察,在乐刻的「社区」模块中,有设置类似微博话题的内容,如#我的第一支运动视频#、#举铁才痛快#等,用户可以根据自己感兴趣的话题来发布内容,也可以把参与乐刻团课内容发布上去,其内容更新时间也具有时效性。
