一家成熟的大公司,想要保持长久的竞争力,就要学会在固定的轨道上寻求变化,甚至冒险颠覆自己。 

京东最近的一次动作是打通自营和POP(第三方卖家开放平台),实现二者平权。

京东零售生态服务部相关负责人在接受新莓daybreak等媒体采访时解释,「过去自营和POP偏向为不同的模式,未来我们不太会在机制流程设计上,整成两套不同的模式来对待。我们会更多地用平台价值主张来统筹自营和POP。」

一直以来,京东都希望在保持自营优势的同时,通过模式更轻的POP业务,实现用户规模和利润的双向增长。

但是由于自营与京东绑定太深,POP几乎是在夹缝中艰难求生。

这次调整,本质就是要解决自营和POP之间的深重难题——京东采销权重过大,导致自营侵蚀了POP业务的生存空间。

这个问题并不好处理。过去六年时间,京东做过或大或小的努力。连刘强东都没有提供具体答案。

直到去年底今年初,「京东低价优势」丧失带来的危机和焦虑,让直面问题显得愈发重要,变革迫在眉睫。

自营和POP深度融合之后,用户端最明显的感受是,之后在京东搜索某个商品,排在最前面的不一定是自营了。流量分发机制会发生变化,第三方商家有机会得到更多流量曝光。因为低价是京东今年的重点策略,价格竞争力会成为流量曝光的一个重要因素。

不止于此,京东零售生态服务部另一位负责人还告诉新莓daybreak,京东会把自营的一些服务(比如价保、运费险、闪电退、急速审核、售后上门取退等),同样开放适配给POP商家,让他们向自营的水准看齐。

从2018年刘强东对京东大调整算起,六年时间,本质上他都在解决一个难题。

两条腿走路,一条腿短

京东其实一直希望,在保持自营优势的基础上,持续壮大POP的声量。

自营和开放平台两条腿走路,这也是全球电商平台的标配。亚马逊、阿里和京东,都是如此。甚至到后来崛起的拼多多,也一度尝试部分商品直销。这些平台的差异在于,自营和开放,谁更占据主导优势。

京东的主导自然是自营。作为国内最大的B2C电商平台,相较于第三方卖家,京东平台的自营品类更容易获得信任:自采自销,产品质量由平台背书把关,正品行货,物流时效等服务体验也更有保障。

整个京东,自营模式渗透彻底,平台对自营的依赖也更深。

犹如硬币的两面,自营模式带给京东优势的同时,也面临SKU有限的困局。刘强东曾提到,平台99%卖家卖的东西,京东自营都不卖。

此外,不同于拼多多、淘宝天猫等开放平台,重资产的模式也让京东付出高昂的成本。

从采购、入库、销售,到运输、交付和售后各个流程,都需要投入大量的资金,过高的营业成本,导致京东的毛利率只有个位数,而平台类毛利可以达到40%以上。京东自营挣的都是辛苦钱。

最重要的是,在面临拼多多这样不按套路出牌的玩家面前,京东过往相比线下的价格优势不再,获取新用户的成本反而更高。

所以,京东是需要第三方卖家的加入,或者说,需要另外一种力量缓解自营压力。

京东的POP业务,区别于自营模式,和天猫类似,商家在京东上自行运营,平台则像拼多多、天猫一样,向商家抽佣或者广告费。这样一来,平台就可以相对轻松地获得一笔成本极低、毛利很高的收益。

京东向POP商家开放,一来可以丰富平台的SKU,二来商品的价格梯度也会扩大,消费者的选择也会更灵活。在刘强东原来的设想里,自营做3C、数码家电等京东更强势的标准化品类,POP 商家做服饰、日用品等非标准化品类。两条腿同时并进。

但理想丰满,现实骨感。

最初,京东为了保持B2C模式的纯正,小心维持着自营和开放的占比,确保自营的主流地位。时间久后,某种程度上也造成自营在挤压POP的生存空间。

2021年,京东商品收入在总收入的占比高达85%,2022年稍微回落至80%。京东基本盘3C类目,能占到自营收入的60%。

自营赚的是商品销售差价,开放平台收入则是广告模式,二者的增长曲线完全不是一个量级,很明显广告的增速会更快。2022年前三季度,京东数码家电产品的营收增速分别为14%、0%和7.6%,均创下2019年以来的新低。

尤其这几年,拼多多和直播电商的崛起,京东受到多重压力,刘强东年初更是痛批京东失去低价优势,焦虑感四处弥漫。

然而,要想解决规模增长和低价问题,自营和POP的关系再次被提上日程。

曾经也很努力

京东很早就意识到自营与POP关系失衡的问题。而且过去几年,京东一直在努力试图解决。

从2018年年初合并事业部开始,京东就试图让自营退后一步,不再强化B2C电商概念,而是关注用户和场景,向零售基础设施的供应商转型。

当时刘强东提出,合并事业部的调整,是为了让新成立的三大事业群内部关联业务能够产生高度积木化的协同效应。为了达成转型目标,他提出要搭建一种「积木」型的组织架构,建立开放的生态系统,为接下来中台制度打造雏形。

同年,「甘蔗理论」进一步向「积木理论」升级。

在2018年年初合并事业部的基础上,京东再次为组织大动手术——搭建中台体系,开放自营能力给第三方商家。一切关于自营的运营、数据和营销等工具,都可以开放,缩小二者差距。

这个动作可以理解为,将京东自营和第三方卖家放在同一水平线,他们都是平台的卖家,只是京东自营做得更大更好一些而已。

两次大的组织变动调整,让2018年被称为是京东的组织元年。 徐雷上台担任商城CEO后,他开始牵头搭建中台体系。

用户入口和触点,比如京东拼购、7fresh等被推到前台,涉及到供应链的能力,可以被开放复制的能力则在中台。

随后又在2019年第四季度及全年业绩报中,京东将自己定位为是「以供应链为基础的技术与服务企业」。自此,京东不再是一家单纯的线上零售公司,京东「供应链中台」的核心能力得到明确。

这些动作一定程度上都让外界对京东有更明确的认知,也提振了对内对外的士气。

2018年前后的两次大调整,针对自营和POP的关系,还是希望自营把优势共享出来,没有破立重建的意思。

为了整合POP平台业务,京东还专门成立了V事业群,遗憾的是,运营不到两年就再无下文。

一位京东服饰品类的商家曾向36k分享,京东一直在用自营的思路做平台,希望商家的商品可以入仓,由京东来配送。但服饰市场占有率分散,SKU数动辄几百几千,很难入仓做流程化管理。

二选一解除后,在京东开店的第三方商家数量猛增,为了快速壮大POP业务声量,京东将大快消功臣冯轶调任到POP开放平台的重要增长曲线——时尚家居事业群担任总裁,目的就是加码POP业务。

不过要知道的是,时尚美妆品类在京东多为第三方商家和品牌运营,时至今日时尚美妆仍是京东相对薄弱的品类。

直到最近,京东才明确对外表示,要将自营和POP打通,实现平权。

最大的对手是自己

解决京东自营和POP平台关系的重点在于,采销体系变革。

4月11日,媒体引用京东内部人士的消息,京东零售专门针对采销体系进行一次突变。不同商品品类组成众多采销作战单元,这些单元拥有经营决策、管理、人事任免等权力。最重要的是,作战单元内不再区分自营和第三方卖家团队。

这是京东第一次明确提出自营和第三方卖家平权。

京东内部一直都很清楚采销一体化的症结所在。长期以来,采销掌控流量坑位和营销工具,拥有绝对的话语权:产品是否能上架、定价、拥有什么样的搜索推荐位,这些很大程度都由采销决定。

所以,与第三方产品相比,自营商品议价能力更强、GMV转化、利润和销量都更高。一定程度上,资源也更愿意向自营倾斜。

2019年,徐雷升任京东零售CEO时,提出了「采销分离」(采购和销售剥离,单独考核、互相监督)的改革,希望能在自营和开放之间找到平衡,让POP品类成为京东新的收入增长。但是直到2022年初,3C、商超等部门才开始试点。

刘强东在2020年的员工内部信中,再次反思过京东在POP业务上的失误——没有做好准备去开放,一体化思维、习惯于自己做、强控制。

去年底,他再次警示京东采销团队的三大痛点:平台和品牌的关系、自营和POP的关系、加快库存周转,维持健康现金流的问题。

过去几年,对于采销体系变革,高层提得多,但落地的效果并不明显。

36kr报道,今年京东零售的表彰大会上,徐雷道出了其中的困难,「过去的三四年,我们一直在讨论『采销分离』这个事情,但有2/3的人不同意,因为会动到他们的奶酪,但现在必须要变了,不变这家公司就完了。」

对京东而言,自营和POP是既要又要。

京东的态度是,「自营是京东乃至电商行业里好服务和好商品标杆,自营模式的优势和产品优势,我们会在未来持续加强和贯彻,打造好京东自营的品牌心智和形象,这是毋庸置疑的。」

但是在落地低价策略时,必须倚赖POP。

今年京东618商家大会上,京东高层也反复提到,会始终提升加码「低价武器」,但京东的竞争力绝不是单纯补贴的低价。

整个京东生态要想实现最低价,自营和POP就要充分竞争,雨露均沾。

京东零售生态服务部相关负责人在回答二者关系时说,「我们并不是希望所有的POP商家都能达到和自营一样的体验、服务和价格,而是会设定更好的机制提供平等的流量露出机会,让产品、价格、服务更好的店铺在前台给消费者做更多体现。」

这是一项长期工程,大公司的转向大多时候是镜头里慢动作,我们需要拉长视角,用更长时间去观察。
